What it costs in total, not just the license

Add up hosting, theme, paid extensions, separate tools, and maintenance. A free core surrounded by ten subscriptions ends up costing more than a single rate.

Who's responsible when something breaks

With a self-hosted platform, updates and security are on you. With a hosted platform, that's on the vendor. Either can work — just know which one you're choosing.

Is your operation built in, or bolted on

Inventory, purchasing, returns, and POS: does the platform handle these itself, or does it need a second system with an integration in between?

How many integrations do you need

Every integration between two systems is a place where data can drift out of sync. Fewer systems means less drift.

Does the price grow with your team

Some platforms charge per user or per till. Work out what you'd pay if your team or number of stores doubled.

Can you get your data back out

Ask upfront how you'd export your products, customers, and order history. Open source gives you the code; a good platform gives you your data, at the very least.
